When a potential customer asks ChatGPT or Perplexity to recommend services in New York, traditional ranking positions don't decide who gets mentioned. AI Overviews, large language models and answer engines pull from a different set of signals, and if your business isn't set up for them, you're invisible there no matter where you rank on Google. An AI SEO agency helps you show up across all of these surfaces.
This guide explains what AI SEO actually involves, what's changed for businesses in 2026, and how to evaluate an agency before you sign anything.
What AI SEO means in 2026
The phrase gets used for two different things. It helps to separate them.
The first is agencies using AI tools in their own workflow: automated keyword research, AI-assisted content drafts, AI-powered technical audits. Every agency does this now, so it tells you nothing about who to hire.
The second, which is what actually affects your visibility, is optimizing for AI-powered search surfaces. These are:
- Google AI Overviews: the AI-generated summaries appearing above organic results for many queries
- ChatGPT and Perplexity: answer engines that cite sources when responding to questions
- Bing Copilot: Microsoft's AI layer built into Bing search
- Google AI Mode: a full conversational search tab, where answers come with a short list of cited links
When any of these surfaces answer a question, they cite sources. Those sources are usually pages that are well-structured, clearly written and already trusted by Google's ranking system. AI SEO is the work of making your pages worth citing, not just ranking.
What changed and what didn't
Most of what drives traditional SEO still applies. Technical health, page speed, mobile usability, clear headings, structured data and backlinks from credible sources: it all still counts. Google didn't replace its ranking system. It layered AI Overviews on top.
What changed is the format that wins. A page that answers a specific question in a clear opening paragraph is more likely to appear in an AI Overview than one that buries the answer in long prose. FAQ sections, direct definitions, numbered steps and comparison tables all give AI systems clean, citable content.
The other shift is citation-based visibility in ChatGPT and Perplexity. Your brand can appear there even when someone isn't searching Google at all. That visibility comes from being mentioned on credible websites, in press coverage, in industry directories and in content others link to. It's closer to digital PR than traditional SEO, which is why it's a different skill set.
What an AI SEO agency should cover
A capable agency combines several disciplines. Here's what the actual work looks like.
| Area | What it involves |
|---|---|
| Technical SEO | Fast load times, correct schema markup, clean site structure, proper indexing |
| Content | Clear answers to questions your audience searches, proper heading structure, FAQs |
| Authority building | Coverage in credible publications, backlinks, brand mentions across the web |
| AI Overview optimization | Structured content formatted for the way AI systems pull answers |
| Monitoring | Tracking brand mentions in AI responses, citation sources, referral traffic from AI tools |
Not every agency does all of these. Many still focus entirely on traditional keyword rankings. A few concrete things a good one will check on day one: that your robots.txt doesn't block AI crawlers like GPTBot, OAI-SearchBot, PerplexityBot and ClaudeBot; that your site is in Bing Webmaster Tools, because ChatGPT search leans heavily on Bing's index; that key pages carry FAQPage and Organization schema; and that an llms.txt file summarises the site for AI assistants. The right question to ask is how they track AI visibility separately from Google rankings. Search Console mixes AI Overview clicks in with normal results, so a serious agency also watches referral traffic in GA4 from chatgpt.com, perplexity.ai and copilot.microsoft.com, and runs a fixed set of test prompts every month to see who gets cited.
Checklist: how to vet an AI SEO agency
Use this before signing with anyone. Ask every question. How they answer tells you more than their deck does.
Experience and proof
- Can you show me 2 or 3 results for businesses in my industry, with the before and after numbers?
- Can you show me 3 client pages that appear in Google AI Overviews today, and the exact searches that trigger them?
- How long have you been doing AI-focused optimization, and what does that work actually look like?
Scope of service
- Does this include content writing, technical fixes and link building, or only strategy?
- Do you build or improve FAQ sections and structured answer formats?
- How do you approach Google AI Overviews: what specifically do you change on a page?
Tracking and reporting
- How do you measure AI search visibility, and what tools do you use?
- Do you track brand mentions in ChatGPT, Perplexity and Bing?
- What's in the monthly report, and do we review it together on a 30-minute call every month?
Account ownership
- Do I keep ownership of my website, Search Console, Analytics and Google Business Profile?
- If we end the relationship with 30 days' notice, what happens to the content and technical work you've done?
Your accounts. Your content. Make sure it's in writing.
Red flags to watch for
No agency can guarantee placement in a specific AI response. Those placements are decided by the AI system itself, not by any optimization trick. An agency that promises a specific position in ChatGPT or Google AI Overviews by a certain date is overpromising. Walk away.
Other warning signs:
- They focus only on keyword rankings and can't explain how they track AI visibility separately
- They build topic pages by swapping one city or keyword for another in a shared template
- They won't share examples of current client results, or every case study is more than 2 years old
- The contract prevents you from owning your digital assets when you leave
Realistic timelines
AI SEO takes time. There's no shortcut. A business with no existing domain authority, thin content and technical problems won't appear in AI responses next month. The timeline mirrors traditional SEO: three to six months for meaningful movement, longer in competitive Manhattan markets like law, finance or healthcare.
The fastest wins come from fixing what's already there. Technical issues that block Google from crawling your pages, thin content that doesn't answer questions clearly, and missing FAQ structure: these are all things a good agency addresses in the first 60 to 90 days, and they produce results while the longer-term authority work builds up.

FAQs
What is an AI SEO agency?
An AI SEO agency helps businesses appear in AI-powered search surfaces: Google AI Overviews, ChatGPT, Perplexity and Bing Copilot, alongside traditional organic search. The work combines technical SEO, structured content and authority building.
Does AI SEO replace regular SEO?
No. Traditional SEO signals still drive Google rankings, and AI Overviews are built on top of those same rankings. AI SEO adds structured content and digital PR to what a traditional program already covers.
How long before my business appears in Google AI Overviews?
There's no fixed timeline. Pages that are well-structured, directly answer questions and already rank for relevant queries are most likely to appear. For most businesses starting from a weak foundation, three to six months of consistent work is a realistic baseline.
How much does AI SEO cost?
It varies by scope. An agency doing strategy only costs less than one producing content, building links and running technical fixes monthly. Ask for an itemized proposal so you know exactly what's included at each price point.
